The fastest path from junior to tech lead isn't writing more code — it's learning how to multiply other people's output. Most junior developers miss this and spend years optimising the wrong skill. Here's a realistic 3-year plan that has worked for dozens of engineers I've coached.
Year 1: build depth and visibility
Your first year is about becoming a reliable owner of a well-defined problem area. Pick one system or service in your codebase and become the go-to person for it. Document it. Improve it. Be the one who knows it cold.
- Own one area deeply. Breadth comes later. Depth first — it builds the credibility that earns you harder problems.
- Write and share. Document what you learn in internal wikis or team Slack. Visibility accelerates promotion more than most engineers expect.
- Code review everything. Even if you're not assigned, read every PR in your team. Comment. Ask questions. You'll learn faster and be remembered.
Year 2: build breadth and trust
By year 2, you should be actively pairing with more senior engineers and volunteering for cross-team projects. Start mentoring the newest junior. Your leverage comes from helping others ship, not just shipping yourself.
Milestone check
By the end of year 2, your manager should be able to hand you a scoped project and trust you to break it down, delegate parts, and deliver it. If that's not happening, have a direct conversation about what it would take.
Trap to avoid
Don't chase the title without the substance. A tech lead who can't unblock their team, facilitate decisions, or represent engineering in product discussions isn't actually a tech lead — they're a senior dev with a bigger ego.
